Owning your AI: how to avoid lock-in with AI vendors
What it means to own your AI setup. Why lock-in is the hidden risk in AI projects. And the checklist to put in any contract before you sign.
Short answer: owning your AI means you keep the code, the rules your agents follow, the data links and the logs, and you can switch AI models. If you stop paying the vendor, it keeps running. Put it in the contract before you sign.
Why lock-in is the hidden cost
A Gartner forecast quoted on X says 70% of enterprises will abandon AI built by vendor engineers by 2028. The reason given: maintenance costs keep rising, and clients become dependent on the vendor (26 Oct 2026).
One founder said it sharply: "If your vendor needs you forever, they're a consulting firm with AI branding" (26 Oct 2026).
How lock-in happens
| How it happens | What it looks like | What to ask for instead |
|---|---|---|
| They keep the code | It runs in their account. You rent access | Code in your accounts, or a full copy on request |
| The rules live in their heads | Only their staff know why the agent does what it does | Every rule written down in plain words |
| Only one person understands it | "Custom build issues where only 1 tech understands" (r/msp, 13 Oct 2026) | Notes and tests your team can read |
| One AI model only | The system breaks if that model changes price or rules | The right to switch models, with a test set |
| Your data is stuck | Hard or costly to export | Export in plain formats, any time |
| No logs | You can't see what the agent did | Every action logged and yours to keep |
Platform risk is real
Lock-in isn't only about consultants. Platforms change too.
On 1 Nov 2026, Grok Bot capped usage for paying users because "cost of serving was unsustainably high relative to revenue." A partner pulled out the next day. Companies that built on it had no warning.
Earlier, Microsoft cut its internal budget for one AI vendor's models by a third (reported 5 Oct 2026). Prices and plans move. Your system shouldn't break when they do.
The fix is simple to say and easy to skip: keep a test set of your own real work, so you can try a new model or a new vendor in a day, not a quarter. If you can't test a switch, you can't make one.
The ownership checklist
Put these in writing before you sign:
- Code. It lives in your accounts, or you get a full copy whenever you ask.
- Rules. Every rule each agent follows is written in plain words you can read and change.
- Data links. You know what's connected and how. You can turn any link off.
- Logs. Every action the agents take is logged, and the logs are yours.
- Notes and tests. Your team, or a future hire, can change things safely.
- Model choice. You can switch AI models. The vendor shows how they test a new one on your real work.
- Exit plan. What happens on the last day: access removed both ways, everything handed over.
- No surprise fees to export your own data or code.
Ownership doesn't mean doing it all yourself
You can own the system and still pay someone to run it. That's normal. You own your building and still pay for maintenance.
The test is simple: do you keep paying because it works, or because you can't leave?
Some vendors already lead with ownership:
- Town promises "the customer owns the context" (19 Oct 2026).
- Limestone says "Own the code, own the tests" and works month to month, "willing to earn your business every month" (26 Oct 2026).
Keep your system of record
One more rule from the same founder: "never vibe-code your ERP, accounting or CRM. Build on top of them" (26 Oct 2026).
Your ERP holds years of rules your team relies on. Agents should work on top of it, reading and writing with approval. Replacing it creates a new kind of lock-in.
Questions to ask on the sales call
You can test any vendor in five minutes:
- "If we stop working together tomorrow, what do we keep?"
- "Where does the code live? Can I see it?"
- "Show me the rules one of your agents follows."
- "What happens if the AI model you use doubles its price?"
- "How would my team change a rule without calling you?"
Clear answers mean you can leave. Vague answers mean you can't. A vendor who is confident in their work won't mind being asked.
How Renvel handles ownership
At the end of a Deploy, you own:
- the code;
- the rules every agent follows;
- the data links;
- the logs of every action;
- the notes and tests, so your team can change a rule without calling us.
If we part ways, it keeps running. When a new AI model comes out, we run it on your real work first, and switch only if it's better.
You keep paying us because it keeps working, not because you can't leave.

Questions people ask
- What does it mean to own your AI?
- You keep the code, the rules your agents follow, the data links and the logs. If you stop paying the vendor, it keeps running and your team can change it.
- What is AI vendor lock-in?
- It's when you can't leave a vendor without losing the system. It happens when they keep the code, the rules or the data. Or when only their staff know how it works.
- Is lock-in a real risk?
- Yes. A Gartner forecast quoted on X says 70% of firms will drop AI built by vendor engineers by 2028, because costs keep rising and clients get stuck.
- What should I ask for in an AI contract?
- Ask for the code in your accounts and the rules in writing. Ask for full logs, notes and tests. Ask for the right to switch AI models, and a clear plan for leaving.
- Can I switch AI models later?
- You should be able to. Ask your vendor to show how they test a new model on your real work before switching.
- Does Renvel lock customers in?
- No. At the end of a Deploy you own the code, the rules, the data links and the logs. If we part ways, it keeps running.
